I started consulting while employed full-time four years ago. It added meaningful income, eventually led to a career transition, and taught me more about my own skills than anything in my day job. Here is how I started and what I'd do differently now.

Who Can Consult

Anyone with specialized knowledge that businesses would pay for — which is more people than typically realize it. Marketing, finance, HR, software development, operations, supply chain, data analysis, regulatory compliance, sales — the list is long. The key question isn't "do I have specialized knowledge?" (most employed professionals do) but "is there a market of buyers who would pay for access to it?" Vertical specialization (being a marketing consultant for SaaS companies, not a general marketing consultant) consistently commands higher rates and attracts better clients.

The First Client Problem

The first client is hardest because you're building from zero reputation and zero track record. Best sources in order: former colleagues or clients who know your work; professional associations in your field; LinkedIn outreach to specific companies with a specific offer; referrals from your initial clients (by far the highest conversion rate). Cold outreach without existing relationship is low probability; most consultants who've built a practice primarily through cold outreach are highly systematic about it over extended periods.

Check Your Employment Agreement

Before starting, review your employment agreement for conflict of interest clauses, non-compete provisions (enforceability varies widely by jurisdiction), IP assignment clauses (some assign rights to work done outside work hours), and moonlighting policies. Taking competitors as clients while employed is generally prohibited and creates real legal risk. Consulting in your field for non-competing businesses is usually fine; verify with an employment attorney if uncertain.

Rate and Structure

Project-based fees rather than hourly are generally better for consultants — they reward expertise over time spent. My rate for initial clients was lower than market to build a track record; I've since increased it as I've built references. Monthly retainer arrangements with defined deliverables provide income predictability; project fees provide flexibility. Both work; understanding the client preference and matching your structure to it helps close engagements.

Here's where I land: Start with people who already know you. Get one client, do excellent work, ask for a referral. Repeat.

From experience: Working across businesses at different stages reveals a consistent pattern: the strategies that work long-term are almost always simpler and less glamorous than what business media tends to celebrate.

What Success Stories Leave Out

Survivorship bias shapes most business advice dramatically. The strategies described as successful are those that worked — but many identical strategies have failed in different contexts. Market timing, competitive dynamics, team fit, and factors entirely outside any founder's control play larger roles than most success narratives acknowledge. The honest answer is that execution and adaptation matter more than any strategy.
